The starting point

Denario had a good product and a crowded category. German SMBs already had Moss, Finway and a dozen others promising to "simplify finance", and every CFO had heard the pitch. We needed a sharper story, a clear buyer and a pipeline that didn't depend on the founders' address books.

We set ambitious targets: 200 closed-beta customers, then 1,000 public-beta customers, then a paid tier.

What I did

  1. Picked one buyer and one pain.

We went after the CFO or Head of Finance at tech SMBs with lots of payables, receivables and invoices. Their pain was concrete: cash-flow data scattered across DATEV, Excel, the ERP and three bank accounts. The promise was just as concrete: AP and AR in one place, automatic reconciliation and pre-accounting, about 8 hours of admin saved a month, plus corporate cards with the highest cashback in Germany.

  2. Positioned against the category, not just next to it.

Denario was the only one mixing AP and AR in a single workflow, and it was priced below Moss and Finway with more integrations. Sales got that story and was trained to sell value, not discounts.

  3. Built an outbound machine across DE and the UK.

We sourced leads with Sales Navigator, Apollo and scraping, then ran a 4-step email sequence alongside LinkedIn automation. Over the monetisation push (Nov 2022 – Feb 2023) we shipped 80 outbound batches across Germany and the UK, and kept rewriting the copy until it converted.

  4. Fixed paid search instead of feeding it.

Google Ads was spending money on 59 keywords at a €350 cost per acquisition, with no clear idea where conversions came from. I cut it down to three intent-based campaigns (accounts payable, CFO / finance teams, e-commerce). Each had its own landing page, its own budget and conversion tracking that worked.

  5. Built a brand worth acquiring.

Denario looked and sounded bigger than its size: a clear identity, a confident voice and a consistent presence across the website, LinkedIn, events and press. When acquisition talks started, the brand was already doing part of the work.

  6. Made noise where it's cheap.

A Product Hunt launch got us to #3 Product of the Day and a serious traffic spike. We also did Web Summit, a weekly content cadence on LinkedIn and Twitter, product-update newsletters, and tests on Reddit, Slack and Discord communities.

Results

  • Validated early traction with paying customers and recurring revenue
  • Built the entire marketing function and a strong brand from zero, which became a real asset in the exit
  • A repeatable multi-channel engine (outbound, paid, content, partnerships) feeding SMB and mid-market pipeline
  • Acquired by PandaDoc in August 2023 to bring payments into its document workflow. I joined PandaDoc to lead payments marketing (see the PandaDoc case).
The takeaway
In a crowded fintech category, the winner isn't the loudest brand. It's the one whose sales rep can explain in one sentence why you're different, to one specific person, about one specific headache. Everything else is distribution.
